Inflection Ventures partners with legacy service businesses - call centres, BPOs, managed services - to drive 10× value creation in less than 5 years, by shifting from labor-first to AI-first.
Value creation plans have a timing problem, and AI has made it visible. McKinsey's work on private equity value creation finds that the highest-performing programmes capture roughly three-quarters of their total financial value within the first year, while across the market EBITDA margin improvement concentrates at the other end of the hold , roughly six percentage points in the final year of ownership against about one percentage point annually in the years before it (McKinsey, Unlocking full potential). Those two findings describe the same gap from opposite sides. The value is available early. Most of it arrives late.
AI has not created that gap, but it sits directly on top of it. The intent has moved: among 200 fund and operating leaders surveyed in May 2026, revenue acceleration is now the top AI priority at 41%, ahead of cost (FTI Consulting, 2026 Private Equity AI Radar). The sequence has not. AI still tends to arrive as something a portfolio company does after the deal, once the price is fixed and the model is closed, rather than as the thing the deal was underwritten on. A playbook fixes the sequence, not the ambition.

An AI-first platform is not a portfolio company that adopted AI. It is a portfolio company whose value creation plan was written in AI terms before control changed hands.
The distinction is a matter of sequence, and sequence is what the returns data keeps pointing at. Managers who create value through asset operations rather than through financial engineering deliver internal rates of return up to two to three percentage points higher on average (McKinsey, Bridging private equity's value creation gap). Operations take time to change. Time is the one input a hold period cannot manufacture, which is why the plan has to exist before the clock starts.
There is also a structural reason the problem is worth solving in this order. The businesses this playbook is built for share one economic shape: to double revenue they must roughly double staff, so costs grow as fast as revenue and margins never actually improve with scale , the headcount trap, and behind it squeezed margins, weak scale economics and constrained exit options. AI is the only lever that breaks the link between output and headcount. Applied after close, it improves a business. Applied before close, it changes what the business is worth buying for.
Most operating partners already know this in the abstract and still run AI the other way around, because AI is organisationally filed as a technology programme rather than as a value creation lever. Technology programmes start after close. Value creation levers start before it.

The six stages below are the model Inflection Ventures runs on its own acquisitions and uses with advisory clients , published as the six-stage AI value creation model under Path B: Investment & Transform (the same six stages are on the Investment section of our site). They run in order, and the order is the argument: each stage produces the input the next one depends on, and three of the six sit before the deal is signed.

Nearly every disappointing AI value creation story is one of three sequence failures.
Nearly every disappointing AI value creation story is one of three sequence failures.
The pattern underneath all three is the same: the plan was discovered during the hold rather than designed before it. That is also why the failure is so hard to correct late , by the time it is visible, the input that would have fixed it is a stage that has already passed.
The six stages read differently depending on where you sit, but they are the same six stages.
If you run the business , Path A, advisory and enablement , Stages 01, 04, 05 and 06 are a transformation sequence. They tell you where AI touches your own P&L, what to rebuild first, what to do with the capacity you release, and how to present the result to whoever eventually buys or funds you. Stages 02 and 03 sit dormant unless you are acquiring, and become live the moment you are.
If you invest in or acquire businesses , Path B, investment and transform , all six are an underwriting and ownership model. Stages 01 to 03 decide what you buy and at what price. Stages 04 and 05 are the hold. Stage 06 is the outcome, and it is measured against the baseline Stage 01 set, which is the reason Stage 01 cannot be skipped even when a target arrives with its own AI story already written.
At Inflection Ventures these are not separate exercises. We advise enterprises using this model through the AI Value Accelerator, and we acquire and transform traditional businesses using the same one, because a playbook that has never been owned is a hypothesis. The playbook has been run across 12+ sectors in live deployments with governments and enterprises across Asia, and every figure above that carries our name comes from those deployments rather than from a business case in a slide.
Execution across all six stages is powered by our in-house AI capability in partnership with VisionGroup. The goal is not to add AI to a portfolio company. The goal is a plan a buyer can underwrite.

An AI-first platform is not built by adopting AI faster. It is built by moving AI from the 100-day plan into the value creation plan, and from the value creation plan into the deal model.
The evidence is unusually consistent on this point. The best programmes capture most of their value in year one. The market as a whole captures most of its margin in the final year. The distance between those two facts is the sequence, and the sequence is the only part that is fully within an operating partner's control.

Value creation plans built before close outperform value creation plans discovered after. Bring us a live deal or a portfolio company and we will run it through the six stages in order, then name the stage you are actually standing in.
